Give Your Supervisors the Skills to Lead Without You

If you manage supervisors, I want you to ask yourself a simple question:
Are you developing your supervisors to lead, or are you constantly carrying them?
Over the years, I’ve worked with many leaders who find themselves answering every question, solving every problem and stepping into every difficult conversation their supervisors should be handling.
I understand why it happens. You want things done properly. You want to support your team. And sometimes, it feels quicker to just step in and fix the problem yourself.
But there’s a catch.
If you keep solving every problem for your supervisors, they never get the opportunity to learn how to solve problems themselves.
Your Supervisors Need More Than Technical Skills
I often see people promoted into supervisory roles because they are excellent at their jobs. But being good at the work doesn’t automatically mean someone knows how to lead people.
Supervisors need to learn how to:
- Set clear expectations
- Hold people accountable
- Have difficult conversations
- Give meaningful feedback
- Make decisions under pressure
- Prioritise what matters
- Build trust with their team
These are leadership skills, and they need to be developed.
Stop Giving Them the Answer
Here’s something I encourage managers to try.
The next time your supervisor comes to you with a problem, don’t immediately give them the solution.
Ask them:
- “What do you think you should do?”
- “What have you already tried?”
- “What conversation needs to happen?”
- “What would you do if I wasn’t available?”
You’re not ignoring them. You’re coaching them.
You’re helping them build the confidence and judgement to handle the next problem themselves.
That’s how you move from managing supervisors to developing leaders.

I’ve seen that leadership training can give supervisors valuable tools and knowledge. But real development happens when they start applying those tools to the situations they face every day.
